Hexcel makes more than the carbon fiber in aircraft — it makes the honeycomb that holds them up. Beyond aerospace-grade carbon fiber and prepreg, Hexcel is the leader in honeycomb core: a lightweight structure of tiny hexagonal cells (the company's very name comes from "hexagonal cell") that is sandwiched between composite skins to make panels that are extraordinarily stiff for their weight. That core is inside aircraft floors, interior panels, control surfaces, doors, engine nacelles and helicopter rotor blades. So while carbon fiber gets the attention, much of what makes a modern aircraft both light and strong is this hidden honeycomb architecture — and Hexcel dominates it. The same engineered cores and composites also go into defense aircraft, missiles and satellites, making Hexcel, like Toray and Teijin, a member of the tiny aerospace-composite club that the entire civil and military aviation industry is built on.

Hexcel is a textbook case of a deep-tier supplier whipsawed by its two giant customers. Its revenue is tightly bound to the build rates of Boeing and Airbus — the more aircraft they assemble, the more composites and honeycomb Hexcel ships. So when the COVID-19 pandemic collapsed air travel and the two planemakers slashed production (on top of the 737 MAX grounding), Hexcel's sales fell sharply, and a planned merger with Woodward was called off amid the turmoil. The episode shows that concentration risk runs in both directions: Boeing and Airbus depend on a handful of composite suppliers, and those suppliers in turn depend almost entirely on the duopoly's order book. A shock to commercial aviation doesn't stop at the airlines and planemakers — it travels straight down to the specialized materials companies whose entire market is "how many planes get built this year."

Hexcel rode one of the great material substitutions in transportation: the replacement of aluminum by carbon-fiber composites in aircraft. The company pioneered honeycomb in the mid-20th century, and as airframers chased fuel efficiency, composites marched from secondary parts into primary structure — the Boeing 787 and Airbus A350 are roughly half composite by weight, with wings and fuselage sections made of carbon fiber rather than metal. That shift is what turned aerospace composites from a niche into a multibillion-dollar business and made Hexcel strategically important. The same lightweighting logic now pushes composites into wind-turbine blades (longer, lighter blades capture more energy) and, increasingly, hydrogen pressure vessels and electric-aircraft structures. Hexcel's trajectory tracks a decades-long substitution wave — metal giving way to engineered composite — that is still spreading from jets into clean energy and next-generation aircraft.
